6 Strategies for Having Hard Conversations

Your approach to difficult discussions with people can make or break spirits and significantly impact workplace morale. A 2019 Gallup survey found that a mere 10.4% of employees remained engaged at work following negative feedback — another four out of five sought other employment.

Fortunately, honing in on your leadership skills and aiming for neutrality is the best way to decide on and deliver bad news. Here are six strategies that will help you master hard conversations.

1. Create a Planned Approach

Develop a list of bullet points you want to discuss during your meeting. Having the most essential topics in front of you will keep you on track. Just be sure not to write out a script, as conversations rarely go the way you’ve planned.

A well-thought-out approach to challenging discussions with employees or co-workers ensures greater authenticity and a free-flowing discourse.

2. Practice Empathy

Emotional contagion is an alignment of emotions — if a person smiles at someone, they’ll most likely trigger a smile in return. When approaching difficult conversations, empathy goes a long way. The receiver of bad news will take cues from facial expressions, prompting a particular reaction. Likewise, a response may stem from the voice or tone used during indirect communication, such as online or on the phone.

Research suggests that women have an easier time with emotional contagion than men. One study even found that female babies cried for longer when they heard another crying.

However, empathy doesn’t come easily to everyone — some people need to practice it. Demonstrating emotional contagion, whether through facial cues or tone, will help regulate the receiver’s reactions and result in positive communication.

3. Listen and Observe

An effective leader engages in active listening and open communication to reach a solution. That means you should focus more on the other person’s words during conversations.

These one-on-one meetings don’t need to feel like an attack. Ask open-ended questions and allow employees to share their take on a situation. For instance, if someone struggles to meet deadlines, have them explain their challenges, then repeat what they shared to show you understand — “To be clear, you’re saying that knowledge gaps require more time to go over directions than doing the actual work.”

The attention and respect you offer by listening to your employees may result in a more favorable outcome than you initially thought, such as providing additional training. It may also be that they’ve taken on more responsibility than one person can handle, which leaders can step in and help delegate.

4. Face the Hard Stuff Head-On

Some decisions and conversations may be uncomfortable, but being direct often results in more profound respect and better workplace relationships. Nothing will ever get done if you constantly avoid potential conflicts and avoidance could worsen personality clashes and negative behaviors.

People who avoid hard conversations might purposefully overlook problems, joke their way through confrontations, change the topic or bottle up their emotions until they explode. Many put off having conversations indefinitely.

A more direct approach — even if it’s something positive like negotiating a raise or promotion — should encourage back-and-forth communication — this style comes across as less threatening to both parties. It might also be best to give the receiver some times to cool down and reflect on the discussion before continuing.

5. Avoid Absorbing Negative Emotions

While an effective leader should have empathetic tendencies, injecting too much empathy into hard conversations could lead to you absorbing negative feelings — also known as emotional contagion.

It’s crucial to create separation between what you need to get across and how the person responds. You can expect pushback in some instances or meltdowns, but protecting yourself is essential.

Imagine putting up a shield to block negativity or envision yourself wearing armor — this helps build up your resilience to say what you need. The key to emotional neutrality is to stay grounded. Of course, if a hard conversation ends badly, withdrawing to a quiet place will help you regroup and regain composure.

6. Stay Positive

It’s easy to anticipate discourse going array and for someone to fly off the handle. However, not all hard conversations end badly, and addressing complicated topics can have several benefits. When you approach these discussions positively, they’re more likely to be constructive than disastrous.

Hard conversations done correctly could result in an employee that strives harder to meet deadlines, boosts productivity and collaboration, feels more engaged and better aligns themselves with the company’s mission. It could also improve employee attitudes and reduce conflict.

women's retreatAs we enter spring, summer vacation is approaching. While sometimes a vacation is the perfect break from daily life, other times it may feel like a too short escape. Sometimes, as women, we don’t wish only to take a week away from our lives. Sometimes we want to take a deeper look at how we are feeling in our lives and what belongs here, now? 

Once in a while, a woman admits she skipped the annual girlfriends cocktails on the beach trip or perhaps gifted herself a rare week away alone because she knew she was being called to do something else. That voice came from nowhere but within. Rather than a break, sometimes women want to put the brakes on everything, step back and connect: This is my life: how awake am I to the living of it?

Sometimes we want to listen into our own center with less noise around. We want to take an honest look at whether we are allowing ourselves to feel what we truly feel, be who we want to be and do what we most want to do – and how we, ourselves, might be getting in our way. We want to see if we have fallen into getting by in life instead of enchanting our lives. We want to reimagine our possibilities and shift, within ourselves, to be more intentionally in alignment with our desires.

When women choose a women’s retreat, it’s often because they are confronting a crossroads or seek soul nourishiment or simply a fuller sense of aliveness. Which also means they want an experience of life that is nourished from within rather than defined by constant striving. While often held in an idyllic location with exceptional scenery, the real invitation of a women’s retreat is as much to the inner journey as it is to the travel adventure.

Debating about summer plans?

Here are some reasons why you might choose a women’s retreat this year instead of just the usual summer vacation.

You will release stress and be nurtured. Even short mindfulness retreats have shown a significant reduction in stress and anxiety levels and improved biological markers of inflammation. Going on retreat is a way to strip away the distractions and allow yourself to simply be nourished – by your host, by the warmth and sharing of your fellow participants, by the rich offerings of your surroundings. But not only that – you again remember how to truly nourish yourself while on retreat and the importance of that, and not just for a week.

You can disrupt your routine and thought patterns. We typically think at least 6,000 thoughts a day (some say far more) and up to 90% of thoughts are repetitive. Talk about exhausting! At a retreat, you release control of the small decisions and surrender into a different and foreign rhythm. Why does that matter? It disrupts and shakes up your repetitive thought patterns and creates spaciousness in which you can hear other voices within. It’s amazing how the questions and also being-ness that lie buried just under the busy-ness begin to surface.

You will get back into your body and intuition. We live so predominantly in our minds in the modern world and even more so as faces on screens in the virtual workplace. And how much of achievement culture is based on striving and producing at all costs, even if overriding the physical self? Have your ever actually, even once, crossed off the entire to-do list and finally got to the landing? You have to create it for yourself, regardless. A retreat invites you to get back into your body. Whether through breathing or meditation or yoga or free movement, you are given the opportunity to connect with your body and the rich and embodied insight that lives in your cellular awareness.

You will step out of your roles. We play many roles in our lives, but sometimes, we can get so enmeshed with them that the roles start to parade around as us. A role includes any ‘part’ you play from which you derive value, worth or a sense of identity – both the roles that you love (chief executive, favorite grandmother) and roles that you don’t (undervalued team member, sleepless mom of a difficult child). No matter the role, no matter who assigned it to you, no matter what you’ve made it mean and no matter how much your identity may be wrapped up in it, every role is too small. Sometimes we derive our worth from the roles we play and the scripts we’ve created, displacing it from our core. We can also victimize or aggrandize ourselves through roles. Stepping out of them challenges you to value yourself inherently.

You will be seen, heard and validated. Small talk comprises up to one-third of our speech, and plays an important role in social interaction. But women do not come to a retreat to have the usual conversation. A retreat circle is a circle of women who usually did not know each other previously: it can provide a place without history. No blueprint of your identity exists here. Women often come to shake up the conversation they have with themselves. And sometimes, all it takes is being heard saying something you thought you could not, so you can finally clear your throat and let your voice come through. You are invited to be raw and authentic and unresolved. In a women’s retreat, women come together with the intention to honor and support each other – but in doing so, we also redefine what that means.

You can expect some perspective shifts. Of course, putting yourself in new and often incredible surroundings can refresh your perspective. But, if you dare, expect more. Whether we want to face it, there is no one consensus reality. Our experience of life emerges through our practices of perception. In the context of a women’s retreat, you may be able to see where you are buying into beliefs about yourself and the world that have never worked for you. You may be able to see where you are inhibiting yourself with the patterns or false virtues or committing to things you don’t want to with regular reinforcing action, instead of what you want. What if you’ve played down the part of you that would benefit you most to play up? You may recognize that you are sitting in victimhood where it would feel so much more empowering to recognize your agency and your choice. What if the world and your options are not nearly as limited as you have been determined to see them?

You may feel a rush of life force or have new visions. In a women’s retreat, you are invited to remember that being self-loving is how you fill your own cup, so that you can spill over. As you begin to pour into yourself on retreat, with less going on externally to take up space within you, do not be surprised if you begin to feel like you are accessing more of yourself. You may find more to be grateful for. You may remember a vivid energy or quality about yourself that you’ve forgotten and now want to bring back. Or a new way you want to share from your heart. You may realize you have enough resource and energy to make real steps, first within, towards a change you wish for. You may simply feel more at peace and able to be less shaken by the chaos outside of you. But it would be very rare if you thought and felt exactly the same as you did arriving.

Which is the main point, really. So, the biggest reason to skip the traditional summer vacation and go on a women’s retreat this year? What animates you most in life is living into and showing up for this adventure of you.

IWD 2023It feels that Artificial intelligence (AI) has really gone from feeling opaque and slightly in the realms of science fiction to current reality with Chat GPT now partly academically approved and AI of all types – from Bing’s chat GPT ‘wanting to be alive’ Jungesque aspirations this week to Elon Musk’s perhaps legitimate fear of AI to the ‘metaverse’ – being discussed at family gatherings. Surprisingly, or perhaps right on time, the UN Women 67th Annual Commission on the Status of Women International Women’s Day 2023 has a theme of “DigitALL: Innovation and technology for gender equality.” With the hashtag #Poweron, the focus is on the opportunities that technology has to create access to work opportunities and services for more parity for women across the world, while reducing the internet’s facilitation and spread of sexual violence.

AI Issues From a Career Perspective for Women

Algorithms and AI can add another layer to bias and stereotyping beyond the human aspects that we all work so hard to defuse. Just under 80% of people who work in AI are men and the systems are entrenched in language – benign at best, purposely coded at worst with “lesser than” logic patterns. AI has been found to have biases against women and from a career perspective this has been understood most in hiring processes with Amazon scrapping their AI for recruiting for some of these reasons. Machine learning has shown to replicate male and white visibility with higher values given to data and images of white men. In The MIT Sloan Review, invisibility and erasure was discussed when it comes to ethnic diversity in facial recognition, with the topic causing a furor last June when President Obama’s face was machine refined as a high pixel image of a white man.

There are huge opportunities in AI though from a career breadth and depth perspective. AI is and will be in our lives more and more with wearables being the predicted game changer for healthcare. Other industries like financial services and even your digital shopping cart are heavily investing in AI and machine learning. It could it be applied to big issues like carbon farming practices and climate disaster and climate migrant preparation related challenges. And job roles and skillsets that represent a cross-section of disciplines are increasingly relevant and necessary, so coming from a STEM background is not a prerequisite for getting involved.

What are the Social Issues?

The issue behind technology is always based in human behaviors from who creates what, how and why, to who uses the product or service and for what end. How much humanity is in avatars and online commenters and how people behave online versus in real life has been a decade plus study. Do people act differently when they have anonymity or are without nonverbal cues? How does life online inform real life and vice versa? Apparently, moral outrage gets reposted 20% more than regular statements. The Pew Center has a body of research stating online harassment to be around 45% for men especially around topics of politics while fewer women report this. But, female politicians face verbal abuse with 39% of tweets about females in politics containing problematic threats, as do female journalists. Women are more likely to be sexually harassed or threatened with sexual violence online with image sharing, revenge porn and sextortion being part of this century so far.

Legislation is slowly catching up in Europe and the US with The White House launching the White House Task Force to Address Online Harassment and Abuse in 2022 to tackle online issues including sexual violence, abuse and sharing of files against women, and also child sexual abuse material (CSAM) sharing. Files containing CSAM have increased exponentially with 89.1 million files being reported in 2021 alone and the Legal 500 recently published a study entitled “Is it time to age gate the internet?” citing demand by internet to view child abuse to be increasing significantly. Harrowing as this is to report the hundreds of percent increase for demand of this terrible societal scourge, it is entirely important to understand how technology can help solve for issues as well as replicate problems. It does require people to think about hard things, have difficult conversations and take actions – such as code and AI for good not evil. For example, Thorn.org works to help via code to tag material to stop the spread of files, and in the UK and EU, there are similar technologies that all companies can access. We all need to work to solve real issues that degrade people as well as for democracy and opportunity for all humans.

Women’s lives is an increasing issue with discussions at major platforms and within governments ongoing on how to truly parse and filter empowering content regarding fitness, breastfeeding and women’s health from adult consensual content from non-consensual violence and assault; first to third world. Society at large from a behavioral perspective is again acceptably and overtly anti- women when it comes to dignity and personal sovereignty it seems. From dating apps and their unsolicited genital pictures and deepfakes to permanent perennial abuse images that never let the victim truly recover and all that is in between, it is hard to avoid pondering the nuances of the internet being a mirror or a vehicle to human darkness?

What Can You Do To Be Part of the Solution?

#1 Support with time and money STEM and coding programs for girls and women such as Girls Who Code or Black Girls Code or anitab.org or NCWIT or TCGi Foundation from Avis Yates Rivers. Encourage any girl or young woman you know to get into STEM. There are many pathways.

#2 Hire women into tech jobs, mentor women where you can, be the sponsor where you can!

#3 Have difficult and unsavory conversations with your kids about what is ok and what is not, and what to do if they see something awful on the internet.

#4 Continue the obviously much needed socio-cultural and psychological work for all humans to instill ethical boundaries in our boys and men (and girls and women) to help stop casual sexual and physical violence in real life as well as virtual world, the mantra ‘boys will be boys’ has to stop now so that girls can be girls, safely.

#5 Fund the solutions. Consider donating to Thorn or a similar organization that provides technical solutions, advocacy, support or education on the topic of CSAM or gender/sexual violence and sex trafficking such as RAINN or New Life, New Friends.

Either way, having awareness that there is a virtual world that replicates some of the real world’s most difficult challenges regarding gender is the conversational entry point into an inevitable new world. With more women being involved in building technology, and more women worldwide having equal access to technology, we hold out hope that we engineer AI for the good of women’s lives and towards the collective good.

remote interviewsTen years ago, the idea of a fully remote role would have been unusual, if not unheard of, especially in some industries. But with the COVID-19 pandemic forcing many of us to work from home in recent years, remote work post-pandemic has become increasingly normal.

The benefits of working from home are clear: better work-life balance, no more lost commuting time, reduced costs, and perhaps even increased productivity without office distractions. But working remotely requires a skill set that is focused on communication, self-management and technical confidence.

Job applicants will want to ensure that their CV accurately reflects these skills, but the interview stage is crucial to successfully be hired for a role. Particularly with remote roles, a video interview is part of the process of understanding whether a candidate has the necessary experience to succeed in the future. So how can job seekers set themselves up for success? We take a look.

Be aware of body language

Saying the right things is understandably important when it comes to interviewing, but body language will also play a part. Even if it’s subconscious, the interviewer may warm to a candidate if their body language is open, calm, and confident. This has always been true at in-person interviews, where eye contact and handshakes are a normal part of the process. But how can candidates replicate this on a screen?

Firstly, candidates should make sure to position their camera at eye level so that they’re able to give the impression of eye contact, and the interviewer is able to clearly see their facial expressions. Having a good posture, keeping a calm but confident tone of voice, and smiling will all help applicants ace virtual interviews according to this guide to job hunting in the age of remote work. Interviewing over an internet connection can make it harder to hear what’s being said, so the interviewee should also ensure they’re speaking slowly enough and speaking up.

If a candidate is worried that they will mumble or get flustered when answering, then they can make sure to consider some responses to generic questions before the call. Practicing answers in front of a mirror might sound excessive, but it can help with correcting any body language issues before the big day. Interviewees can also either choose to hide their self-view on screen if it’s too distracting or keep it open to check on how their body language is coming across to others.

Dress professionally

Dressing professionally, even if the interview is taking place virtually, is key for any hopeful remote employee. If in doubt, it’s always best to be a bit overdressed than underdressed – first impressions count. Whilst it can be tempting to go smart on the top half and casual when it comes to trousers, dressing for the role can help encourage confidence and self-belief. Plus, on the off chance that a candidate needs to stand up on the call (unexpected fire alarms do happen), the professional impression will last.

Test the technology

Technology is vital for success in any remote role, and as such it’s important that it works correctly at the interview stage to give a good impression. Interviewees should make sure that their camera, microphone, and internet connection are working properly ahead of time, and know how to use the meeting platform that the interviewer has proposed. Having a small test meeting with a friend can be a good way to ensure that everything is as it should be, checking that the picture is clear and the lighting is good.

Applicants should also make sure that they know how to handle things if they don’t quite go to plan. Remaining calm and professional is important no matter what happens, and it can help to have a backup such as dialing into the meeting from a phone instead of a laptop. If possible, it may also be worth learning how to set up a phone hotspot in case of a patchy internet connection.

Use prompts

The joy of a remote interview is the ability to use sticky note prompts, short summaries, or even have your resume to hand. As long as candidates are not looking away from the screen for long periods of time, using cues can be a great way to give clear answers, and cover all the necessary points. Some interviewees also like to use these notecards to prepare their answers before the interview and then memorize key details, similar to revision flashcards.

It’s important to ensure that answers remain natural – note cards can help with key points to remember, but should not be read aloud word for word.

Keep things quiet

Finally, it’s good practice to ensure that any housemates or family members are informed of interviews well ahead of time, to ensure they will be quiet wherever possible. Whilst noise-canceling headphones will handle background sounds with ease, they won’t block out any loud sounds like doors shutting or the vacuum cleaner. Keeping disruption to a minimum is both professional and less distracting for the person interviewing.

Interviewees should also mute any phone or computer notifications to avoid them getting distracted – it’s easier to lose focus when you’re not in the room with the interviewer. However, this is highly noticeable on a screen. This is not good news when it comes to interviewing success – research has shown that 80% of unsuccessful candidates seemed distracted in their video interviews.

The best chance of success

In the modern world of work, candidates are more likely than ever to find a remote role. However, just because we’re working from home more, it doesn’t mean that first impressions at an interview should also be casual. By following these tips, job seekers can help give themselves the best chance of success.

Everyone has been inundated with large amounts of work to get through, while all sorts of moving targets and complex constraints to deal with just keep coming. A potential hit to the economy looms as the usual cyclical market downbeat slides to recession with layoffs already starting. Dovetail this with almost everyone having a really long, hard think about their values over the past couple of years, and the unanimous request from all workers in every survey ever done to have more flexibility, we should be set up for the most interesting years to come on the topic of work, career and what is professionalism.

Normally we write a year-end review piece, which we have written for the past fifteen years, detailing progress for professional women and examining trends that matter, and it was implicitly assumed that progress on parity had to be linear. Now we know the real issue is overwork and outdated ways of working for all. Perhaps this is what changed the game for us here at theglasshammer as we realized that battling an old system, and defining ourselves and our success by the standards of that system, is not the only way to look at it with the latest UN women report stating unsurprisingly that the goal of gender equality is not on track to happen by 2030.

The glass ceiling is still there for all the legacy and structural reasons we know about, but overwhelmingly people have been open about multiple realities and having multidimensional lives. Assimilation, sacrifice and silence is not trending right now and in a study conducted on work identity by Kathryn Boyle at the Glasgow Caledonian University (UK), Gen Y are not feeling like their narrative arc in their career has to be as cohesive as others did in Gen X and Boomer generations. This means the career ladder which we have written about extensively is somewhat less powerful a construct than it has ever been, and the ceiling, or rather the structures and rules that held the game together, are being replaced with people choosing to leave to play other games or ignoring the rules entirely. The lattice is where most of us find ourselves.

What Do Future Leaders Want?

What Gen Z want from their managers most of all is a positive attitude and a clear delineation of goals while millennials want open communication and feedback, followed by goal clarity according to a recent study at Berkeley Haas School of Business, University of California. Jarringly, the same study suggests Gen X managers are not really prepared to play ball in this way with only 33% ready and willing to give feedback with a positive attitude. There is a disconnect that should be addressed by savvy managers who want to liberate and empower so people can innovate. And this disconnect will only be accentuated by companies not setting managers up for success operationally in the hybrid environment.

Regardless of ambition levels, ability and willingness to work long hours, professional women and men want work to work for them – they want flexibility and a lattice approach to work, or even for work to not be all-consuming as professional careers in banking, law and executive life has previously been known for. The physical and psychological boundaries we once knew such as going to the office on a train five days per week is less desirable than ever as seen in the endless studies citing hybrid as the preferred format for the future. It doesn’t mean productivity is down or that people aren’t passionate about their work or career, it just means that we have arrived at a time where smart bosses know that trust is the social currency and that removing organizational grind and tasks that don’t belong to the team is the key to a happy and high functioning workforce.

Here are Five Things for You to Do for the Best Career Results in 2023
  1. Leave the anxiety and worry at the door. While there are serious swirls inside companies and in the external marketplace, it is ok to just control what you can. Start by understanding what exactly your responsibilities are in your role and then try to align your ability to execute on them as closely as you can – resources, authority, budgets, for example. Avoid perfectionism and over-responsibility tendencies where you think you are responsible for all outcomes or other people’s happiness or success. Thirdly, examine your relationship with uncertainty and figure out how to get comfortable with ambiguity as this year coming promises plenty of that.
  2. Get an executive coach. Advice on its own means nothing as its abstract and subjective. A good coach will help you understand yourself and your behaviors in context of what is going on around you. Think growth, think development. Coaching is one of those industries where there is a low bar to entry so pick your coach wisely as you should be able to have a chemistry meeting with your coach to make sure you can vet them for the value that they will add to your present goals and challenges. There are career coaches and there are executive coaches. Mentors, sponsors and consultants are different from a coach as a mentor will share their advice from their perspective and a sponsor will advocate for you. A coach will evoke your highest thinking and help you build muscle around goal achievement, strategic insight and co create behaviorial toolkits to deploy live time in meetings and work situations. It helps if your coach has a background in organizational development or industrial psychology as context does matter. A coach that gives you advice only is a bad coach.
  3. Read these three books in 2023 that will help you in your career- no matter where you are at. Herminia Ibarra’s Act Like a Leader, Think Like a Leader which will help you refresh you do your job with new insights, consider what your next job could look like and generally challenge everything you thought you knew about being competent and how that is enough. My second favorite book to recommend is Kegan and Lahey’s Immunity to Change which is academic to read but really is powerful for anyone wrestling with fear, shame or imposter syndrome – it is a user friendly book to clear the debris to really achieve your career goals behaviorally. And finally, I reccommend Kolb and Williams’ Everyday Negotiation as a must-read for anyone who thinks how did that person get the upper hand in that conversation? This book explores how to operate in everyday conversations at work. If you cannot read the whole book, start with the HBR article as it is a great way to understand how to navigate the power dynamics that exist in any work relationship. There has been an updated article discussing negotiating as a women of color to read on HBR this year.
  4. Network and mean it. Find people who can help you and you can help in return. Be sincere in your offer for help. Make it personal. No one likes an endless taker, and no one has time to do the work for you. Know your value in the exchange!
  5. Be authentic, and at the same time, seek advice that inspires you to be the best version of you. Use the sites like this one, and others like landit.com, fairygodboss.com and the muse as well as elevate to garner specific career advice for women in the workplace. Look for other sincere people as there are many false prophets and dead poets in this gender space taking your money for something that you already have.

women in techEvery year, tech becomes more in need of talent, especially underrepresented women. Over 3/4 of tech decision makers say they are facing critical skills gaps, a 145% increase since 2016. Over half say they have a position unfilled and 38% are struggling to find the right candidates for three+ job posts.

Women’s technical propensities are being undertapped and the belonging divide continues to inhibit participation at different hurdles. Far fewer women who majored in computer science (38%) are working in the field compared to men (53%). Women hold a low share of tech roles – 16% in engineering and 27% in computing. They hold 28% of leadership roles, per BCG, and in the biggest 1,000 tech companies, only 18% of CFOs or CIOs are women. Between 2019 to 2021, the number of U.S. tech managers increased by 9%, but the share of women went down by 2% points.

But on a global level, Deloitte estimates that the overall tech workforce has increased 6.9% from 2019 to 2022, while share of tech roles is up by 11.7%. They project a gain of nearly 20% for women in leadership, stating 1 in 4 leadership roles at global tech firms would be held by women in 2022, a 4% increase.

In no where more than tech right now is diversity needed to help debias the technologies that are ever more pervasive in our daily lives. Not only that, but women in tech matters to the bottom line relative to competitors. The most gender-diverse companies are 48% more likely to financially outperform the least gender diverse. Companies with good representation of women at the top earn up to 50% higher profits and share performance.

Job Satisfaction, Work-Life and Retention

According to Deloitte’s Women @ Work global survey, among women, satisfaction with work-life balance has dropped to 32% from 70% before the pandemic, and in every category – productivity, mental well-being – satisfaction has dropped by double digits. Half of women in tech drop out by mid-career and women comprise less than 1/4 of senior roles. Women leave their tech jobs at a rate 45% higher than men.

In line with the continued resignations, 57% of women in tech said they expect to leave their employer for a new role within 2 years—with work-life balance as the biggest reason and Deloitte says 22% are considering leaving the workforce altogether. In a BCG survey, 73% of digital workers said that they expected to leave their job in the next two to three years, and 40% were job-searching.

Retention is also an issue in the tech C-suite. While men across Amazon, Apple, Google, Meta and Microsoft average eight years in executive roles, women stay for only 6.4 years. And while White execs last eight years on average, that’s five for Asian leaders, six for Black leaders, and four for Hispanic leaders.

Different Experiences of Hybrid/Remote Workplace in Tech

According to BCG research, the impact of the pandemic had different impacts for different women in tech. Midlevel women particularly found that work-from-home arrangements made their managerial work easier – such as chairing meetings, influencing decisions and delegating work, and they were even promoted at rates above midlevel men. Midlevel men found those same tasks had become more difficult, suggesting that some of the gender bias is neutralized in the remote workplace.

Women of color (47%) were more likely to report that it was more difficult to connect with mentors and sponsors in the remote setting than white women (35%). Both men and women of color reported less frequent and valuable interactions than their white peers, and women of color (41%) were more likely to report a negative impact on work-life balance than white women (28%) – suspected in part to be impacted by caring for family members other than children.

Senior women (36%) were more likely than senior men to switch jobs (31%), but they were less likely to get a pay increase (39% versus 50%) after doing so. After the pandemic, having a good work-life balance jumped ahead of financial compensation as the top priority for senior women.

Reset Tech Culture Towards Inclusion

Tech firms are still judged as “bro cultures” by many women, and it’s been substantiated that a widespread cultural reset is what is needed to get women back into tech and feeling they fully belong, again. Ipsos research in the UK indicated that 58% of women said that visible role models are one of the things that attract them to organizations, but many noted the lack. 83% of tech women in the UK rate an inclusive manager and 76% rated an inclusive culture as important for joining a tech firm.

But a culture of inclusiveness is not created only by an atmosphere of belonging and being valued, if it doesn’t show up tangibly in action throughout the career journey. It as good as an organization’s ability to remove bias from access to development opportunities, promotions, pay and leadership so that women can participate and advance to their full potential. As 2023 marks the entry into what appears to be the fourth year of the Covid pandemic, the big question remains – has the world of work changed due to Covid forever? Or are we just in the messy middle with an eventual return to office building based situation for most people, most of the time?

Nicki Gilmour The Glass HammerMany CEO’s and leaders want employees back in the office building full-time and many are going into their buildings a few times per week or even close to five days per week. Other professionals never want to enter the building again and seemingly don’t have to, since 25% of Fortune 500 companies have settled on remote and hybrid work as a major way to attract talent and fuel top talent retention. Last year, PWC recognized that the office is here to stay but its role has changed.

Statistics sit at around 75% of workers, both nationally and internationally, not wanting to return to the office full-time. Adding fuel to the fire this week, there are studies that show productivity, after a counterintuitive spike in the pandemic, is now trending downwards. Economists and psychologists agree that high burnout rates, noted by social listening on sites like Glassdoor as well as traditional employees surveys, tell the story that the unsustainable pandemic period of overwork is behind it. The term “Quiet Quitting” has surfaced with a range of interpretation around what that is, exactly, from healthy boundary setting in order to hold lines between work and home in a remote world where it all blurred and work became an endless flow to doing the bare minimum as the ‘social contract’ has loosened for employees over the past three years.

Adding the fact that Generation Z have decided that airless cubicle dwelling is not for them, the future of work, or rather where work gets done, remains an exciting consideration for our times.

Is Hybrid a Blessing or a Curse?

Hybrid is only as good as its implementation. If done right, it offers great flexibility features so that people can do their best at work and even increase productivity while maintaining their mental health and running the aspects of their lives outside work successfully.

The challenge is that if a hybrid strategy is just jammed in, as if it was a complete return to work strategy without an evaluation of needs operationally and technically, and creation of a plan, then it offers the worst of flexible working. It really is all about the user experience. For example, commuting to a place to sit on a video conference inside your cubicle and see no one will negate one of the top reasons for going in- which is connection and social capital. This along with a lack of trust will seal the fate of a bad hybrid strategy outcome.

Equally, if companies do not create conditions purposefully for equitable merit rewards, regardless of where work is done, and instead fall into a schema of explicit or implicit proximity bias where you have to sit outside the boss’s door to get promoted, then hybrid will be an epic fail for productivity and engagement. Yet remote work will probably get the blame, not the lack of leadership and planning for this third way.

Leadership in a Time of Need

Many CEO’s have gotten over what Satya Nadella, CEO of Microsoft, coins as “productivity paranoia” in their well-documented study on workplace of the future. The Microsoft CEO and Chairman goes on to state that companies must trust and empower their staff and understand more elements to make Hybrid work as a strategy. These organizational actions include re-recruiting your employees by surfacing the benefits of working there, such as internal job mobility over changing firms. 2 out of 3 employees surveyed in their 20,000 employee strong study say they would stay longer at their company if it were easier to change jobs internally and have career discussions.

Another aspect is learning and development – if employees feel that they aren’t learning, they are more likely to leave. This study points out that social capital and connection is something that people want to increase – with results pointing to desiring a flexible attitude from their managers about how and when they come in, so that they can have meaningful connections with “work friends” and hold important meetings, as opposed to having to see their boss in person or the senior leadership. Modeling is not a strong factor it seems.

Like any change initiative, there are a range of opinions that fall on a spectrum – addressing the “why” for both returning, hybrid and staying remote.

However, 73% of respondents in the Microsoft survey stated that the company’s “why” regarding return reasons didn’t resonate. Ultimately, there is legitimacy in all opinions as they are based on belief sets that are formed from starting constructs on the way it is and how we process experiences – even to the wide gamut of pandemics. No human mind is exactly alike when it comes to processing information and experiences that can feel very personal and universal at the same time.

That is where empathetic leadership comes into play as getting outside one’s own experiences and paradigms as a leader or a manager will be crucial to rise to the occasion of validating each employee’s own pandemic experience and circumstances. Recognizing that safety is still a concern and that people have trauma is key, as Poonam Sharma PhD writes in Fast Company, “Removing the real risks posed by COVID-19 has been the first step. You must then actively show people it is safe.”

Leadership is needed to navigate hybrid – with Great Place To Work stating the five prerequisite behaviors of trusting and listening to employees, as well as setting out clear structures and rules of the road for people to follow – and then empowering them while co-creating the future by design.

Latina Inclusion FeatureThe gap in Latina leadership in Corporate America is still an inclusion issue. But as more Latinas decide to go where they are valued, it’s Corporate America that is losing out the most – and more so in the future.

Hispanic and Latina women comprise only 1.6% of senior executives in the U.S.’s largest companies, less than other major demographic groups. USA TODAY reviewed 92 companies in the S&P 100 and found 18 had no Latinas in senior executive positions: including Apple, CostCo and Netflix. While few had a proportion equal to representation in the U.S. Workforce, PepsiCo, Procter & Gamble and Visa came closest.

It’s not just senior management: Latinas are underrepresented as only 4.4% of managers and 3.2% of professionals. And, according to the Latino Corporate Directors Association, Latinas hold only 1% of board seats in Fortune 500 companies, fewer than other gender or ethnic groups. But Latinas comprise 16% of the female labor force – the largest group behind white women, and by 2029, are projected to be 9.3% of the total US labor force.

Hispanic women earned 16.4% of bachelor’s degrees and 12.3% of master’s degrees in 2020, and Latinas represent 56% of Latinx students, though Latinx enrollment has taken some hit since the pandemic. Over two million Latina-owned small businesses exist – the fastest growing segment of the business community – with over 87% growth in business numbers since 2007. Latinas are creating business six times faster than any other group.

Barriers to Inclusion

Comprising 19% of the population and growing, Hispanic buying power continues to accelerate and demand that organizations understand this market.

While Latina women should have good reason to feel more emboldened than ever to bring their full identities to work through culturally relevant Latina leadership, they continue to be under-supported to do so and underpaid by corporate America.

When it comes to the paycheck, Latinas earn 55 cents for every dollar earned by non-Latino white men: even in the exact same job. Latinas earn 28% less than white women. The pay gap is also widest for Latinas with college degrees.

While Latinas ask for promotions and raises at similar rates to white men, the “broken rung” is exposed when you consider that Latinas are only 71% as likely as men in general to be promoted. Only 19% of Latinas feel supported by white co-workers. Only 5% of Latinos overall in big companies say they have a sponsor, whereas Latinos who do have sponsors are 42% more likely to be satisfied with career progression. Latinas who have reached executive levels often report the importance of that sponsorship in reaching where they are.

Latinas have reported being cast as caretakers, or the media image of ‘jefa of the household,’ rather than corporate leaders. Latinas are arguably more culturally wired for community building, a deeply held value which they often practice at home and that would serve organizations, but the value of individualism still dominates vertical mobility.

Latina women also report, according to Esther Aguilera, CEO of the Latino Corporate Directors Association, having to overcome biases around accents and myths and misperceptions around capabilities – which leads to a cycle, as we’ve heard echoed at The Glass Hammer this month, of Latina execs still feeling the internal drive of needing to prove themselves.

Indeed, 63% of Hispanic leaders indicated they have to work harder because of their ethnicity. And two in three Hispanic professionals felt educating coworkers around DEI falls upon them, spending substantial time whether it relates to their job or expertise.

Compared to non-Hispanic peers, Hispanic professionals are 53% less likely to feel included at work and 53% less likely to say they’re comfortable fully expressing their identities at work. Latina women have reported having to “check their identity at the door” or adjust their persona (code-switch) to fit into white masculine stereotypes of leadership.

The Post-Pandemic Impact

So it may come as no surprise that UCLA found that Latinas are leaving the workforce at higher rates than any other major demographic. Between March 2020 and March 2021, the workforce lost 336,000 Latinas, a drop of 2.74% in the workforce. Perhaps the promise of the American dream became too far stretched in reality for some, taking too much emotional, mental and physical toll without enough reward. One qualitative study found that senior level Latina talent were exiting Corporate America because of poor culture fit and a lack of evidence that Latinas were being structurally promoted.

“The Latina Pathway to Excellence in a Post-Pandemic World” report shared how the pandemic had changed the employment outlook of many Latinas. They both felt more invisible and yet found a “new virtual world confidence” in which they’ve learned to promote their profile more authentically at a professional level.

Mid-career Latinas expressed challenges such as: difficulty in maintaining their true selves in the workplace, a lack of champions they could identify with and trust, a lack of management check-ins, and lack of access to upper management. They emphasized the value of knowing your unique gifts and individual brand and leveraging the value that intersectionality brings to the table.

Executive-level leaders discussed promoting your distinct qualities, developing more skills and taking risks to seize opportunities amidst reduced visibility. They emphasized the importance of overcoming imposter syndrome as well as cultural Latin gender norms, being ‘ready to represent’ at the upper echelons amidst disproportionate scrutiny, and seeking mentorship and sponsorship (many had been sponsored by Latino men). They also encouraged trusting in the “Latina 6th sense” of intuition and decision making. Some C-Suite Latinas had leveraged the virtual meeting place to create new connections and visibility with senior leaders.

As written in Be Latina, “The growth of the virtual world allowed, in certain ways, for ‘authenticity in the business world.’”

It’s about Latina Inclusion

So what about organizations that want to get serious about promoting Latina talent? The answer is valuing the culture add and fostering cultural inclusion. At base level, greater inclusion for Hispanic and Latina women requires at least three things:

  1. Address unconscious bias in talent management decisions – Too many talent decisions are riddled in bias at each level (hiring, promotion, pay) and inhibiting organizations from leveraging and promoting Latina talent. From entry level recruitment to promotion to senior posts to pay packages, it’s possible to identify and shake up the way approaches have kept Latina talent from top positions.
  2. Make sponsorship happen – Ideally through formal sponsorship programs, managers and senior leaders should be challenged to reach beyond their own affinity bias and the gap in sponsorship for Latina women must close to transcend the block to corporate leadership.
  3. Encourage authenticity – Build a culture that celebrates each individual’s perspective, and the intersectionality that often informs that perspective, rather than pressures Latina women to forgo their wholeness to belong in the corporate workplace.

Ask Hispanic and Latina executives, and showing up authentically can be the biggest challenge, but ultimately, there’s no path to stronger performance and personal fulfillment than being able to be who you are.

Latina women are bicultural, bilingual and possess many aspects of cultural wealth that can be leveraged as a leader. In part because of what it’s taken to get this far, Latinas often have developed strong skillsets of resilience, creativity, optimism, social ease, charisma, passion, relationship-building, multi-tasking and adaptability.

It’s recommended that Latinas who wish to thrive look for strong cultural fits that will value your whole selves, be persistent and also know when to adapt and take risks to overcome barriers. It’s important to accept imperfection in selves and others and be grounded in your ethnic background while navigating two cultures. Surround yourselves with mentors and those who can support your advancement.

One hunch about Latina leadership: it’s happening and those who embrace cultural diversity and inclusion will know the advantage of leveraging it.
